Before the robot pilot: agree the acceptance criteria

A demonstration shows capability. A bounded pilot tests operating fit, safety and service readiness.

Executive summary

  • Define the operating environment before selecting a machine.
  • Separate technical acceptance from commercial interest.
  • A stop decision is a legitimate pilot outcome.

Begin with the application

Describe the task, surfaces, operating hours, people nearby and known constraints. Industrial floor care, food contact sanitation and research interaction are different qualification problems. A supplier demonstration does not establish suitability for each environment.

Create an acceptance register

For each requirement, record the evidence needed, the test method, the accountable reviewer and the decision threshold. Include intervention, emergency stop, operator training, maintenance and local support. Hazardous and food contact applications need qualified engineering and safety review before a test.

Test representative conditions

Use a bounded test plan with authorized access and an agreed stop path. Record failures, exclusions and operator interventions alongside successful runs. Do not extrapolate a supervised demonstration to unattended operation.

Close with a decision record

Compare observed evidence with the agreed criteria. Identify what remains uncertain, what would need redesign and who owns lifecycle support. Keep proceed, revise and stop as distinct outcomes. Certification and warranty obligations remain with qualified accountable parties.

Decision sequence

  1. 01

    Define

State the application and operating constraints.

  2. 02

    Qualify

Review technical evidence, safety and service.

  3. 03

    Agree

Assign a reviewer and test method to each criterion.

  4. 04

    Test

    Record representative conditions and interventions.

  5. 05

    Decide

Proceed, revise or stop against the criteria.

Illustrative application. No customer result.

Synthetic planning illustration. An operator considering a floor cleaning robot defines surface compatibility, access restrictions and manual intervention recording before a supervised test.

If the test cannot represent the intended conditions, the result is a limited demonstration, not deployment acceptance. No actual buyer, machine or outcome is represented.

Action checklist

  • Separate industrial cleaning from hazardous or food contact suitability.
  • Identify the qualified engineering and safety reviewers.
  • Record test conditions, exclusions and stop authority.
  • Agree training, maintenance and local service ownership.
  • Retain evidence for each proceed or stop decision.
